Spreadsheets that add up aren’t models

Most owner forecasts are last year plus 10%, typed into cells. They can’t answer “what happens to cash if we hire two people in March?” because nothing is connected. A real model starts with drivers — customers, price, churn, headcount, payment terms — and lets the statements fall out. The balance sheet balances, closing cash flows from the cash flow statement, and the downside case tells you the month you’d run out of money before it happens.

What’s inside

  • Drivers tab — every assumption in one place, three scenario columns, and a single Active column the model reads: customers and churn, price, cost of sales, delivery and admin staffing, overheads, DSO/DPO, capex, loan, owner draws, tax, opening balance sheet, minimum cash
  • P&L — customer roll-forward, revenue, gross profit and margin, hiring trigger for delivery staff, overheads, EBITDA, depreciation, interest, tax, net income — 36 months
  • Balance sheet — cash, receivables, fixed assets, payables, loan, equity, retained earnings, draws — with a balance check on every month
  • Cash flow — indirect method, operating / investing / financing, closing cash and months of runway
  • Summary — annual view for the active scenario, lowest month-end cash, cash warning against your minimum, and a scenario log to compare all three side by side
  • User guide (PDF) — tour of the tabs, how to fill each driver block and sanity-check it, how the mechanics work, six stress tests to run, how to extend the model

How it works

1. Download
Instant access after checkout. Opens in Excel, Google Sheets or LibreOffice.
2. Fill the drivers
Yellow cells only. Start with the opening balance sheet from your last month end, then the Base case from your last 12 months.
3. Flip scenarios
Drivers!C4 switches Base / Upside / Downside. Copy each Summary into the log.
4. Decide
In the downside, does cash stay above your minimum? If not, which driver you control fixes it?

Who it’s for

  • Owners about to make a hire, raise prices, take a loan or sign a lease and wanting to see cash 12–36 months out first
  • Founders preparing a bank or investor conversation who need statements that tie
  • Bookkeepers and fractional finance people who want a clean template to adapt per client

Questions

Do I need to know Excel formulas?
No. You only edit yellow cells. Formulas are unprotected so you can trace or extend them, and the guide explains the mechanics in plain language.
Can I add revenue streams?
Yes — the guide includes a section on extending the model with additional lines and streams.
Is this for SaaS?
It is built for service businesses (customers × revenue per customer, staffing by ratio) and works for retainers, recurring and project revenue. Product/inventory businesses would need an inventory block added.

A model is only as good as its inputs. The Chart of Accounts Rebuild Kit ($27) and Month-End Close System ($37) make the actuals trustworthy first.
